How does JD.com turn logistics from a retail cost into a marketplace service?
Internal infrastructure can become ecosystem infrastructure
JD built logistics to support its first-party retail model, where controlling warehousing and last-mile delivery helped create the speed and authenticity customers associated with JD. The same infrastructure was later opened to third-party merchants, and in 2026 JD Logistics explicitly shifted parts of its on-demand delivery business to serve third-party merchants on JD's platform directly. In the marketplace, logistics is therefore no longer only an internal Owner activity: it becomes a complementary service that Providers can consume. The platform lesson is that a capability built for a pipeline business can become ecosystem infrastructure when it is exposed as a service to other participants.
