KAYAK
How can KAYAK make money when another site gets the booking?
KAYAK earns from the comparison and referral layer rather than from delivering the trip.
This case models KAYAK’s consumer travel-metasearch layer, not KAYAK for Business or the wider Booking Holdings portfolio. A traveler searches KAYAK for a flight, stay, rental car or package, and KAYAK scans hundreds of travel sites to assemble comparable offers. KAYAK itself does not own or provide the travel product. Its current Terms state that the booking, payment, confirmation and customer service are handled by the selected Travel Provider. That means KAYAK can create and monetize value before the final transaction happens. The traveler brings high-intent search demand; airlines, hotels, car-rental companies and booking sites supply prices and availability; KAYAK organizes those options and then sends the traveler to the chosen seller. KAYAK says providers may pay when a traveler clicks through or completes a booking, while Booking Holdings states that KAYAK revenue is generated primarily from referrals and advertising placements. The handoff is therefore part of the business model rather than a failure to keep the customer on KAYAK. The supply architecture is also unusual because KAYAK compares two kinds of sellers at the same time. Direct travel suppliers such as airlines or hotels can appear alongside online travel agencies that resell the same underlying travel product. KAYAK’s own 2026 guidance explicitly names Expedia as an OTA that can provide flight offers, even though KAYAK belongs to Booking Holdings, which also owns Booking.com, Priceline and Agoda. KAYAK can therefore sit one layer above both sister brands and rival intermediaries: the winning seller may change, while KAYAK can still earn from the search and referral layer. This makes ranking governance especially important. KAYAK says recommendations can consider price, popularity, search details and sometimes expected revenue. When several providers offer the same flight, the cheapest provider is highlighted, while other equal-price booking options are ordered mainly by click-through rate and cost per click; sponsored listings are labeled. The transferable platform lesson is that a company does not need to own the final transaction to own a valuable decision point. If it aggregates fragmented supply and controls a trusted comparison interface, the referral itself can become the monetizable unit.
Structured data behind the canvas
One fixed table for every PBMC. Transaction remains one field; its transaction flows appear directly beneath it as indented subrows, so cases remain directly comparable.
| Perspective | Field | Value | Explanation |
|---|---|---|---|
| Core Value Unit | Core Value Unit | Travel Offer | The selectable unit is a live travel offer: a priced flight, stay, rental car or package from a travel supplier or booking intermediary that the traveler can compare and then choose where to book. |
| Owner | Actor | KAYAK | KAYAK Software Corporation operates the metasearch interface and is part of Booking Holdings. KAYAK organizes travel offers and referrals but does not own the underlying travel products. |
| Owner | Job | Compare Offers | KAYAK must turn fragmented prices and availability from many sellers into one useful comparison for a specific trip. |
| Owner | Gain | Referral / Ads | KAYAK earns from referrals and advertising. Providers can pay when travelers click through or complete bookings, while sponsored placements create additional advertising revenue. |
| Owner | Pain | Trust / Staleness | KAYAK depends on accurate, current prices and on traveler trust. Rapid price and availability changes can create mismatches between a displayed offer and the provider site. |
| Owner | Transaction | Search / Redirect | KAYAK captures travel intent, compares offers and then hands the traveler to the selected Travel Provider for the actual booking relationship. |

Sources document the platform mechanics and factual case context. The PBMC mapping and Platform Lesson are Platform Generation's analysis.
- 01KAYAK Terms of Use ↗
KAYAK Software Corporation defines itself as a travel search engine that does not sell Travel Products. The Terms state that travel products are supplied directly or through agents such as online travel agencies, that a search scans hundreds of travel sites, that KAYAK is free to travelers, and that providers may pay KAYAK when a traveler clicks through or completes a booking. Booking, payment and post-booking service remain with the Travel Provider.
- 02About the company — KAYAK Help Center ↗
KAYAK reports 60+ international sites, 25+ site languages and 800+ team members. It explains that revenue comes from travel partners and advertisers through per-click or per-booking commissions and sponsored listings. The page also explains recommendation factors, including price, popularity and sometimes expected revenue; for equal-price flight offers, non-cheapest providers are ordered mainly by click-through rate and cost per click.
- 03How KAYAK works and what it offers ↗
KAYAK describes its core service as searching hundreds of travel sites at once and showing airlines, hotels, online travel agencies and car-rental companies side by side. It says travelers process billions of searches through the platform each year and normally complete payment and booking with the selected partner.
- 04Booking through KAYAK? Here’s how it works ↗
KAYAK explains the current redirect flow: travelers compare options on KAYAK, choose a deal and complete the booking with the travel company offering it. That company can be an airline, hotel, car-rental company or online travel agency and remains responsible for payment, confirmation and post-booking service.
- 05Is it safe to book through KAYAK’s booking partners? ↗
KAYAK gives a current example of the layered supply model: airlines such as American and Delta and OTAs such as Expedia can all provide flight offers that appear in KAYAK search results.
- 06Search and discovery — KAYAK Help Center ↗
KAYAK says hotel search compares prices from 5M+ hotels and properties and hundreds of providers. It also explains that prices can become stale because provider prices and availability change quickly and that the booking provider, not KAYAK, controls the reservation.
- 07Booking Holdings Form 10-K — year ended December 31, 2025 ↗
Booking Holdings identifies KAYAK as one of its consumer-facing brands and states that KAYAK recognizes revenue primarily from sending referrals to online travel companies and travel service providers and from advertising placements on its platforms.
- 08Booking Holdings Form 10-Q — quarter ended June 30, 2026 ↗
The current quarterly filing continues to list KAYAK among Booking Holdings’ five primary consumer-facing brands and reports $322M of group Advertising and Other revenue in Q2 2026. The figure is broader than KAYAK and is therefore not used as a KAYAK-specific metric in the Canvas.
