Platform Lesson

The front door can move while the commerce layer stays central

AI agents can take over the consumer-facing discovery interface without removing the need for commerce infrastructure underneath it. Shopify’s strategic response is to make Catalog, UCP and Checkout useful across many AI front ends rather than requiring every shopper to visit a Shopify-powered storefront. That creates a trade-off: Shopify can lose direct control of the place where the buying decision happens, while potentially becoming more central to product data, checkout and order orchestration behind those interfaces. The platform bet is therefore not to own every front door, but to remain the commerce backbone behind many of them.

PBMC Data

Structured data behind the canvas

One fixed table for every PBMC. Transaction remains one field; all transaction arrows and their explanations stay inside that field, so cases remain directly comparable.

PerspectiveFieldValueExplanation
Core Value UnitCore Value UnitProductThe Product is the Core Value Unit: the thing the Shopper ultimately comes to find, compare, choose and buy.
OwnerActorShopifyShopify remains the platform Owner. Even when the Shopper never sees a Shopify storefront, Shopify can still orchestrate commerce infrastructure underneath the interaction.
OwnerJobEnable SalesShopify’s job is to enable commerce for Merchants wherever buyers appear: online stores, physical retail, social channels and now AI conversations.
OwnerGainScaleOne commerce platform can potentially power transactions across many AI front ends instead of depending on Shoppers visiting one type of storefront.
OwnerPainLost TouchIf discovery moves into ChatGPT, Copilot, Gemini or another Agent, Shopify no longer owns the main consumer-facing interface where the Shopper decides what to buy.
OwnerTransactionOrder / Fees
← Provider · DataMerchants give Shopify the structured product data AI agents need, including products, variants, prices, inventory and attributes.
→ Provider · OrderShopify delivers the resulting order into the Merchant’s Admin with channel attribution and the information needed to fulfill it.
→ Partner · CatalogShopify gives connected AI Agents structured product information through Shopify Catalog and related commerce interfaces.
← Partner · OrderWhen the Shopper is ready to buy, the AI channel can send purchase intent or order information into Shopify’s commerce infrastructure.
Shopify processes the commerce workflow around the order and can earn transaction-related revenue. For the Agentic Plan, Shopify says there is no monthly subscription fee; businesses pay standard payment rates when products sell through channels powered by Shopify Checkout.
OwnerGovernanceData / RulesShopify governs the commerce layer through product-data requirements, merchant settings, checkout rules and the standards its infrastructure exposes, but it does not fully control how an external AI Agent ranks products.
OwnerPromotion ChannelPartnersPartnerships become a growth channel: integrations with OpenAI, Microsoft and Google put Merchant products where AI users already spend time.
OwnerActivitiesSync / SettleShopify synchronizes product information and handles difficult commerce work around checkout, payment processing, tax, fraud and order flow.
OwnerResourcesCatalog / RailsThe critical resources are Shopify Catalog and its commerce rails: the underlying systems that make checkout, payments, tax, fraud handling and orders work.
ConsumerActorShoppersThe Consumer side is Shoppers: people trying to find and buy the right product.
ConsumerJobFind ProductShoppers want to find a product that fits what they actually need.
ConsumerGainChoice / EaseInstead of manually opening many stores, a Shopper can describe the need in plain language and let an AI agent narrow the options.
ConsumerPainSearchTraditional ecommerce often makes the Shopper do the work: search, filter, compare, reopen tabs and decide.
ConsumerTransactionQuery / Pay
→ Provider · PaymentThe Shopper pays the Merchant for the purchase. Shopify Checkout or another processor may technically mediate the payment, but the economic Consumer-to-Provider relationship remains.
← Provider · ProductThe Merchant ultimately gives the Shopper the Product. Agentic commerce changes discovery and transaction orchestration, not the underlying product exchange.
→ Partner · QueryThe Shopper gives the AI Agent a query describing what they want and what matters.
← Partner · OptionsThe AI Agent returns product options, comparisons and recommendations.
The Shopper contributes a query describing what they want and eventually payment when a purchase is made.
ConsumerFilterUS / ChannelThe live buying experience is filtered by geography and channel. At the research cut-off, Shopify described purchasing across connected AI channels as available to U.S. buyers, with availability differing by platform.
ConsumerAccess ChannelAI ChatThe Consumer access channel can move from a merchant website to an AI chat such as ChatGPT, Microsoft Copilot, Google AI Mode or Gemini.
ConsumerActivitiesAsk / ChooseThe Shopper asks, refines the request, compares the agent’s suggestions and chooses.
ConsumerResourcesIntent / BudgetThe Shopper brings purchase intent, a budget and a payment method.
ProviderActorMerchantsMerchants are the Provider side because they supply the products that Shoppers want.
ProviderJobSell GoodsMerchants want to sell products to customers.
ProviderGainReachIf products can appear in many AI conversations without a bespoke integration for every channel, Merchants can meet buyers in more places.
ProviderPainTraffic / CostMerchants need to generate traffic without excessive customer-acquisition cost. If discovery increasingly begins in AI, they need to be visible there.
ProviderTransactionProduct / Sale
← Consumer · PaymentThe Shopper pays the Merchant for the purchase. Shopify Checkout or another processor may technically mediate the payment, but the economic Consumer-to-Provider relationship remains.
→ Consumer · ProductThe Merchant ultimately gives the Shopper the Product. Agentic commerce changes discovery and transaction orchestration, not the underlying product exchange.
→ Owner · DataMerchants give Shopify the structured product data AI agents need, including products, variants, prices, inventory and attributes.
← Owner · OrderShopify delivers the resulting order into the Merchant’s Admin with channel attribution and the information needed to fulfill it.
The Merchant provides the Product and receives the economic value of the sale.
ProviderFilterTerms / DataParticipation depends on channel terms and usable product data. AI agents need current information such as price, inventory, variants and product attributes.
ProviderAccess ChannelAdmin / APIMerchants connect through Shopify Admin or APIs. In Admin they can manage AI-channel participation, product discovery and direct-checkout settings.
ProviderActivitiesList / FulfillMerchants keep product data current, list what they sell and fulfill resulting orders.
ProviderResourcesStock / BrandMerchants contribute inventory, product information, brand assets and fulfillment capability.
PartnerActorAI AgentsAI Agents form the Partner side. They do not supply the Product, but they become essential when discovery, comparison and purchase decisions happen inside their interfaces.
PartnerJobGuide ChoiceAI Agents help Shoppers find relevant products, answer questions, compare options and move toward a purchase.
PartnerGainUse / TrustUseful shopping can increase usage and trust because the assistant becomes more valuable when it can help complete the Shopper’s task.
PartnerPainData / CheckoutAgents need accurate live product data and dependable commerce execution: price, inventory, variants, tax, payment, fraud and order logic cannot safely be guessed.
PartnerTransactionQuery / Order
← Consumer · QueryThe Shopper gives the AI Agent a query describing what they want and what matters.
→ Consumer · OptionsThe AI Agent returns product options, comparisons and recommendations.
← Owner · CatalogShopify gives connected AI Agents structured product information through Shopify Catalog and related commerce interfaces.
→ Owner · OrderWhen the Shopper is ready to buy, the AI channel can send purchase intent or order information into Shopify’s commerce infrastructure.
The Agent receives the Shopper’s query and can send product requests or purchase intent into Shopify’s commerce infrastructure.
PartnerFilterAPIs / TermsAI channels connect through supported technical interfaces and commercial terms, and different channels can provide different discovery and checkout experiences.
PartnerAccess ChannelCatalog / UCPShopify Catalog provides structured product data, while Universal Commerce Protocol (UCP), co-developed by Shopify and Google, gives agents and merchants a shared technical language across the commerce journey.
PartnerActivitiesSearch / RankAgents search, rank, compare, answer questions and guide the Shopper toward a Product. Ranking logic varies by AI platform.
PartnerResourcesUsers / ModelsAI platforms contribute their own users, models, interfaces and the conversations in which demand is expressed.
