Shopify
How can Shopify power millions of independent stores without becoming one giant marketplace?
Shopify powers many independent stores instead of one central marketplace
Amazon brings many sellers into one marketplace that shoppers visit. Shopify works differently. It gives each merchant its own online store and provides shared technology underneath, including checkout, payments, inventory tools, analytics and apps. Shoppers usually interact with the merchant's brand and may not even notice that Shopify is powering the transaction. This lets Shopify grow without forcing every seller and shopper into one central shopping destination. The developer ecosystem strengthens the model because outside companies can add specialized functions that Shopify does not have to build itself.
Structured data behind the canvas
One fixed table for every PBMC. Transaction remains one field; all transaction arrows and their explanations stay inside that field, so cases remain directly comparable.
| Perspective | Field | Value | Explanation |
|---|---|---|---|
| Core Value Unit | Core Value Unit | Storefront | The core value unit is a merchant-controlled storefront: the products, prices, brand presentation and checkout experience that a shopper can browse and buy from using Shopify-powered commerce tools. |
| Owner | Actor | Shopify | Shopify owns and operates the commerce platform that merchants use to build stores and run transactions across online, retail and other channels. |
| Owner | Job | Power Commerce | Shopify has to make it easier for merchants to start, operate and grow a business while keeping checkout and core commerce infrastructure reliable. |
| Owner | Gain | Subscriptions / Usage | Shopify earns more when more merchants join and when existing merchants sell more and use additional merchant services. |
| Owner | Pain | Reliability / Complexity | Shopify must keep a global commerce system secure and reliable while supporting many merchant sizes, countries, channels, payment methods and third-party apps. |
| Owner | Transaction | Plans / Merchant Fees ← Provider · Store / FeesMerchants run their commerce business on Shopify and pay subscriptions and applicable service or transaction-related fees. → Provider · Commerce ToolsShopify provides the storefront technology, admin, checkout, payments, analytics and other tools merchants use to run commerce. ← Partner · Apps / ExtensionsDevelopers extend Shopify with apps and integrations that solve specialized merchant needs. → Partner · APIs / RevenueShopify provides APIs, distribution through the App Store and revenue opportunities that let developers build businesses on the platform. | Shopify charges subscription fees and earns merchant-solution revenue from services such as payments, transaction-related services and other commerce tools. |
| Owner | Governance | Platform / App Rules | Shopify sets the rules for merchants, payments, apps, APIs, security, data use and participation in its ecosystem. |
| Owner | Promotion Channel | Partners / Shop / Brand | Shopify grows through merchant referrals, agencies and partners, its own brand and products such as Shop that can help merchants reach buyers. |
| Owner | Activities | Build / Operate / Connect | Shopify develops the commerce platform, runs checkout and payments infrastructure, supports merchants and maintains the APIs and ecosystem around the core product. |
| Owner | Resources | Platform / Checkout / APIs | Key resources include the Shopify platform, checkout technology, Shopify Payments and Shop Pay, merchant data, APIs, developer tools and the merchant ecosystem. |
| Consumer | Actor | Shoppers | People buy from independent brands and retailers whose stores are powered by Shopify. They may reach those stores directly, through social media, search, the Shop app or other sales channels. |
| Consumer | Job | Buy from Brands | Shoppers want to find a product they like, trust the store, pay easily and receive the order without needing to understand the technology behind the store. |
| Consumer | Gain | Choice / Fast Checkout | They can buy directly from many different brands while using familiar checkout, payment and order-tracking experiences. |
| Consumer | Pain | Trust / Fragmentation | Because every merchant has its own store, shoppers can face different brands, policies, delivery options and levels of trust. |
| Consumer | Transaction | Order / Pay ← Provider · Store / ProductsThe merchant presents its own brand, products and storefront directly to shoppers rather than placing everything inside one central Shopify marketplace. → Provider · Order / PaymentThe shopper buys from the merchant. Shopify can power the checkout and payment experience, but the commercial relationship is with the merchant. | The shopper places an order with a merchant and pays through the store's checkout, which may use Shopify Payments and Shop Pay. |
| Consumer | Filter | Store / Payment Rules | Access depends on the merchant's market, product, shipping and payment rules, together with fraud and payment checks. |
| Consumer | Access Channel | Merchant Stores / Shop | Shoppers normally enter through a merchant's own storefront, but Shopify can also support discovery and repeat purchasing through Shop and other connected channels. |
| Consumer | Activities | Browse / Buy / Track | They browse products, choose a merchant, complete checkout and track or manage their order. |
| Consumer | Resources | Identity / Payment | Shoppers contribute attention, purchase intent, account or contact details, payment information and order history. |
| Provider | Actor | Merchants | Businesses use Shopify to create and operate their own commerce experiences rather than listing everything inside one shared Shopify marketplace. |
| Provider | Job | Run Commerce | Merchants need to build a store, manage products and inventory, accept payments, fulfill orders and sell across different channels. |
| Provider | Gain | Control / Commerce Tools | They keep their own brand and storefront while using shared technology for checkout, payments, operations, analytics and extensions. |
| Provider | Pain | Competition / Cost | Merchants still have to attract their own customers and manage marketing, margins, apps, fulfillment and the cost of running the store. |
| Provider | Transaction | Sell / Fulfill → Owner · Store / FeesMerchants run their commerce business on Shopify and pay subscriptions and applicable service or transaction-related fees. ← Owner · Commerce ToolsShopify provides the storefront technology, admin, checkout, payments, analytics and other tools merchants use to run commerce. → Consumer · Store / ProductsThe merchant presents its own brand, products and storefront directly to shoppers rather than placing everything inside one central Shopify marketplace. ← Consumer · Order / PaymentThe shopper buys from the merchant. Shopify can power the checkout and payment experience, but the commercial relationship is with the merchant. | The merchant publishes products, accepts orders and is responsible for delivering the goods or services purchased by the shopper. |
| Provider | Filter | Plan / Policies | Merchants choose a Shopify plan and must follow platform, payments, app and acceptable-use requirements. |
| Provider | Access Channel | Shopify Admin | The Shopify Admin is the main operating interface for products, orders, inventory, customers, analytics, apps and sales channels. |
| Provider | Activities | Build / Sell / Operate | Merchants create the storefront, manage products and prices, market the brand, process orders and support customers. |
| Provider | Resources | Brand / Catalog / Inventory | They bring the products or services, brand, product content, inventory, customer relationships and fulfillment capability. |
| Partner | Actor | App Developers | Independent developers build apps and extensions that add specialized functions to Shopify stores and merchant operations. |
| Partner | Job | Extend Shopify | Developers fill specific merchant needs such as marketing, subscriptions, support, accounting, fulfillment, analytics and store design. |
| Partner | Gain | Merchant Revenue | They can sell software and services to Shopify's large merchant base and build recurring businesses on top of the platform. |
| Partner | Pain | Rules / Competition | Developers depend on Shopify's APIs, review rules and platform changes while competing with many other apps and some native Shopify features. |
| Partner | Transaction | Apps / Services → Owner · Apps / ExtensionsDevelopers extend Shopify with apps and integrations that solve specialized merchant needs. ← Owner · APIs / RevenueShopify provides APIs, distribution through the App Store and revenue opportunities that let developers build businesses on the platform. | Developers provide software, extensions and services that merchants can install or connect to their Shopify setup. |
| Partner | Filter | App Review / Rules | Public apps must meet Shopify's technical, security, privacy and App Store requirements. |

| Partner | Activities | Build / Integrate / Support | They build apps, maintain integrations, support merchants and adapt to changes in Shopify's platform. |
| Partner | Resources | Code / Expertise | They contribute software, industry knowledge, specialized functionality and support capacity that Shopify does not need to create internally. |
