Why is Instagram becoming Reels + DMs?
Instagram now has two distribution engines: AI recommendations and private sharing.
Instagram began as a follower-based photo network, but its growth loop now works differently. Meta says Instagram has 3 billion monthly active users, while Reels and messaging are driving much of its growth. Messaging has become the most popular way people share photos and videos on Instagram, and Reels are reshared more than 4.5 billion times a day across Meta platforms. Creators therefore no longer depend only on followers. Trial Reels can be shown to non-followers first, and Meta said that by Q4 2025, 75% of Instagram recommendations in the US came from original posts. A Reel can be discovered by a stranger through AI ranking, then forwarded privately to friends through DMs or redistributed through reposts. The platform lesson is that Instagram now combines algorithmic discovery with social distribution. The follower graph still matters, but it is no longer the only path to reach: Instagram can create an audience first and let people carry the content through their own relationships afterwards.
Structured data behind the canvas
One fixed table for every PBMC. Transaction remains one field; its transaction flows appear directly beneath it as indented subrows, so cases remain directly comparable.
| Perspective | Field | Value | Explanation |
|---|---|---|---|
| Core Value Unit | Core Value Unit | Reel | The core value unit in this case is a Reel: a short-form video that Instagram can recommend beyond a creator’s followers and that viewers can then reshare through DMs, reposts or other social surfaces. |
| Owner | Actor | Meta | Meta Platforms owns and operates Instagram. This case models Instagram’s Reels discovery-and-sharing layer, so Meta controls recommendation models, content rules, ad inventory, creator tools and the product surfaces that connect Reels with DMs. |
| Owner | Job | Grow Attention | Instagram has to keep people discovering content they enjoy while preserving social connection with friends and creators they already care about. |
| Owner | Gain | Ads / Discovery | More relevant discovery increases viewing and sharing, creates more ad inventory and gives creators a reason to keep supplying original content. |
| Owner | Pain | Trust / Fatigue | Instagram must control spam, copied content, harmful recommendations, creator frustration and user fatigue while making an increasingly algorithmic feed feel understandable and useful. |
| Owner | Transaction | Rank / Monetize | Instagram receives content and engagement signals, ranks Reels for personalized discovery and monetizes part of the resulting attention with advertising. |

← Partner · Spend / BriefsBrands contribute advertising budgets, campaign goals and creator collaboration briefs that fund the commercial side of the platform. | |||
→ Partner · Reach / ResultsInstagram returns targeted reach, creator-led campaign distribution, clicks, conversions and measurement through Meta’s advertising tools. | |||
| Owner | Governance | Recommend / Protect | Instagram sets recommendation eligibility, content and account policies, originality rules, teen protections, ad rules and user controls over recommendation topics. |
| Owner | Promotion Channel | Reels / Explore | Reels and Explore are major discovery surfaces, while Feed, notifications, reposts and DMs help content move between algorithmic discovery and social relationships. |
| Owner | Activities | Rank / Moderate | Core activities include recommendation, ranking, safety enforcement, creator support, ad delivery and experimentation with how Reels and DMs are placed in the app. |
| Owner | Resources | Graph / Models | Instagram relies on creator content, the follower and friend graph, viewing and sharing signals, recommendation models, advertiser demand and large-scale infrastructure. |
| Consumer | Actor | Viewers | Consumers are people who watch, discover and share Reels. They may follow a creator already, encounter the creator through recommendations, or receive the Reel from a friend in DMs. |
| Consumer | Job | Discover / Share | Viewers want entertaining or useful short videos, ideas and people to discover, and an easy way to pass interesting content to friends. |
| Consumer | Gain | Relevant Reels | The best experience surfaces content that feels personally relevant even when the viewer did not know the creator before opening the app. |
| Consumer | Pain | Noise / Control | Viewers can face repetitive recommendations, addictive scrolling, unwanted topics, copied material and uncertainty about why the algorithm is showing particular content. |
| Consumer | Transaction | Watch / Share | Viewers contribute attention and signals by watching, skipping, liking, commenting, saving, following, reposting and forwarding Reels through DMs. |
→ Owner · Watch / ShareViewers contribute watch time and engagement signals and also redistribute Reels through DMs, saves, reposts and shares. | |||
← Owner · Reels / RecsInstagram returns a personalized stream of Reels chosen from followed accounts and creators the viewer may not know. | |||
| Consumer | Filter | Interests / Friends | Recommendation models use interests and behavior, while Following, Friends and user controls provide more relationship-based or manually shaped views. |
| Consumer | Access Channel | App / Reels | People enter through the Instagram app and move among Reels, Feed, Explore, Stories and DMs; Instagram has been simplifying navigation so Reels and DMs sit closer together. |
| Consumer | Activities | Watch / Message | Viewers scroll, watch, react, save, follow, repost and send content to friends, creating both ranking signals and social distribution. |
| Consumer | Resources | Graph / Signals | Viewers contribute follows, friend relationships, watch time, shares, likes, saves, messages and topic preferences that help Instagram personalize recommendations. |
| Provider | Actor | Creators | Providers are people and organizations that create original Reels. The same person can be a Viewer in one moment and a Creator in the next; professional creators are only one part of this broader supply side. |
| Provider | Job | Reach New People | Creators want their Reels to reach followers and new audiences, build an identity or business and, for professional creators, create opportunities to earn. |
| Provider | Gain | Discovery / Deals | Recommendations can take a Reel beyond the follower base, while Creator Marketplace, partnership ads and other tools can connect creators with brands. |
| Provider | Pain | Ranking / Copycats | Creators face changing ranking rules, uncertain reach, competition from copied or low-value content and pressure to keep producing material that performs. |
| Provider | Transaction | Create / Publish | Creators upload Reels and make them available for ranking, recommendation, follower distribution, sharing and potential commercial collaboration. |
→ Owner · Reels / PostsCreators supply original short-form video that Instagram can rank, recommend and circulate through follower and non-follower surfaces. | |||
← Owner · Reach / InsightsInstagram supplies distribution, audience feedback, creator tools and opportunities to reach people beyond the creator’s existing follower base. | |||
| Provider | Filter | Original / Safe | Recommendation eligibility depends on content and account rules, originality, safety and other signals that can determine whether a Reel can reach non-followers. |
| Provider | Access Channel | Create / Edits | Creators publish through Instagram’s creation tools or Meta’s Edits app and can use professional dashboards and insights to understand performance. |
| Provider | Activities | Film / Post | Creators plan, film, edit, caption and publish Reels, respond to audiences and test formats, including Trial Reels shown to non-followers first. |
| Provider | Resources | Reels / Audience | Creators contribute original video, personality, expertise, cultural relevance, existing followers and the willingness to keep producing new material. |
| Partner | Actor | Brands | Brands and advertisers are modelled as Partner because they fund much of the platform and increasingly collaborate directly with creators through Creator Marketplace and partnership ads. They do not supply the core Reel that viewers primarily come to watch. |
| Partner | Job | Reach Customers | Brands want efficient access to relevant audiences and credible creator voices that can turn discovery into awareness, leads or sales. |
| Partner | Gain | Creators / Ads | Instagram combines creator partnerships with Meta’s ad targeting, measurement and optimization systems so brands can amplify creator content as paid media. |
| Partner | Pain | Cost / Fit | Brands face auction costs, creative fatigue, brand-safety concerns and the challenge of choosing creators whose audience and style fit the campaign. |
| Partner | Transaction | Fund / Collaborate | Brands submit ad budgets or creator briefs and can turn approved creator content into partnership ads distributed through Instagram and Meta’s advertising system. |
→ Owner · Spend / BriefsBrands contribute advertising budgets, campaign goals and creator collaboration briefs that fund the commercial side of the platform. | |||
← Owner · Reach / ResultsInstagram returns targeted reach, creator-led campaign distribution, clicks, conversions and measurement through Meta’s advertising tools. | |||
| Partner | Filter | Policy / Auction | Paid campaigns and partnership ads must meet advertising and branded-content rules and then compete for delivery through Meta’s ad auction and optimization systems. |
| Partner | Access Channel | Ads / Marketplace | Brands enter through Meta Ads Manager, Instagram Creator Marketplace and related business tools used to discover creators, build campaigns and measure results. |
| Partner | Activities | Brief / Promote | Brands define campaign goals, choose creators, provide creative or product inputs, approve collaborations, buy distribution and measure outcomes. |
| Partner | Resources | Budget / Creative | Brands contribute advertising spend, campaign objectives, product information, creative assets and commercial opportunities for creators. |
